Participants expressed a need for clearer guidance, contextual tips, and a sense of progress. By reframing the onboarding journey, we mapped the emotional highs and lows from first sign-in to first success, identifying drop-off points and moments of confusion. The new design emphasizes early wins, step-by-step guidance, and interactive checkpoints, making onboarding feel more intuitive, supportive, and rewarding.

To kick off the project, I conducted in-depth market research by downloading and exploring 10 competitor apps, evaluating their onboarding flows, navigation patterns, and key features. I complemented this analysis by browsing Pinterest and Behance, curating a collection of visual and interaction design inspirations. This process helped identify industry trends, uncover usability strengths and gaps, and spark ideas for innovative solutions tailored to our users’ needs.

I discovered our onboarding was losing users to long forms, unclear early value, mobile friction, and a forced email verification step. I redesigned the flow to show value first, cut and stage fields, add SSO and passwordless options, improve inline validation, and make the layout mobile-first while deferring verification for low-risk users. This delivered an 18% lift in conversion with faster completion times and no increase in support load or drop in retention.
